The transition was not perfectly smooth — and that is worth stating plainly. During the two-week cutover window, organic traffic dipped roughly 12% as search engines re-crawled and honored the new redirect map. That dip was expected and planned for; by the fourth week, traffic had not only recovered but edged past pre-migration levels, because the faster, cleaner pages were rewarded once they were indexed.
Once the platform stabilized, the compounding effects showed up. Removing checkout friction moved the sitewide conversion rate from about 2.1% to 3.4% over the following quarter. Combined with the reclaimed traffic and the brand refresh, revenue across the two quarters after migration ran about 38% ahead of the same period the prior year — uneven month to month, but clearly trending up.
The quieter win is structural. The brand stopped paying per-transaction platform fees and roughly $3,100 a month in app subscriptions, and — more importantly — now owns its checkout, its data, and its roadmap. When Luzran took over paid advertising, the clean, first-party event tracking made campaigns measurable in a way the old locked-down setup never allowed.
The Challenge
The client is a direct-to-consumer home & outdoor-living brand — roughly 550 SKUs, doing several thousand orders a month on Shopify Plus. The store worked, but the business had outgrown the rails it was built on. Every meaningful change to the checkout, the data model, or the on-page experience ran into the ceiling of what a hosted platform and its app ecosystem would allow. They were paying platform fees, per-transaction fees, and a stack of monthly app subscriptions for a storefront they could not fully shape or own. When they came to Luzran, the mandate was clear: get off Shopify and onto custom infrastructure where they had full control of the platform — without losing the search rankings and customers they had spent years building.

The Solution
Luzran completely rebuilt the client's architecture on custom, owned infrastructure and used the rebuild as the moment to sharpen the brand — then took over paid acquisition once the new foundation was stable. The migration was deliberately phased to protect revenue and rankings rather than risk a single high-stakes cutover.
Data Migration First
Before touching the front end, we exported and normalized the full catalog, customer records, and multi-year order history into a database the client owns outright — validated against Shopify totals before anything was decommissioned
Custom Headless Storefront
Rebuilt the storefront as a custom application with a fully controllable checkout and payment integration, removing the per-transaction platform fee and the app-subscription stack that came with it
SEO Preservation Layer
Mapped every existing URL to its new counterpart with 301 redirects, rebuilt structured data, and migrated metadata so hard-won rankings transferred instead of resetting
Brand Redesign in Parallel
Reworked the visual identity, product photography treatment, and page layouts to match the premium positioning the products deserved — shipped alongside the new platform rather than as a separate project
Phased Cutover
Launched in stages with the old store as a fallback, monitored traffic and conversion daily through the transition, and only fully retired Shopify once the new stack was outperforming it
Advertising Handoff
With a fast, fully-owned platform and clean event tracking in place, Luzran took over Meta and Google ad management — something the previous setup could not properly support due to limited tracking control

Why It Worked
Re-platforming usually fails in one of two ways: the business loses its search rankings in the move, or the "custom" build ends up as constrained as the platform it replaced. We avoided both by migrating data first, mapping every URL before launch, and cutting over in phases with the old store as a safety net. Owning the checkout and the data — not just the design — is what turned a risky migration into a durable revenue and margin gain.
